AI is not a value proposition

As AI becomes baseline, competitive advantage shifts from adoption to allocation, embedding intelligence where it structurally changes outcomes.

Over the past year, AI-first customer support agents have multiplied. The promise is clear: automation at scale. Lower costs. Faster resolution. Fewer humans in the loop. AI is positioned as the product itself.

At the same time, established support platforms have taken a quieter route. Instead of marketing AI as the headline feature, they integrate it into existing workflows by improving triage, drafting responses, prioritizing tickets, surfacing internal knowledge.

The underlying models may be similar. The strategic position is not.

When AI becomes the product, trust depends directly on model performance. If intelligence fails, the value proposition weakens. When AI is embedded inside a workflow the company already owns, it strengthens the system rather than replaces it. The workflow remains intact. User dependency remains intact. Performance improves within a structure users already depend on.

This distinction is not about keeping AI secondary. In many cases, intelligence may eventually handle most of the operational work. AI can become dominant inside the system.

What matters is not how much AI is used, but where it sits.

And that difference becomes decisive as AI becomes baseline.

AI is becoming mandatory

One point is increasingly difficult to dispute: AI is becoming mandatory.

But mandatory technologies rarely create advantages.

Ignoring AI will increasingly translate into slower execution, higher operating costs, and weaker service levels relative to competitors that automate effectively. In that sense, "not adopting AI" is rarely a defensible position, it is closer to accepting structural inefficiency.

However, baseline technologies rarely generate durable differentiation by themselves. Today, having a website or a Google business profile isn't an advantage, you don't even exist in the eyes of the market if you don't have it. Once a capability becomes broadly accessible, competitive advantage tends to migrate away from "having the capability" toward how it is deployed, where it is embedded, and what economic system it reinforces.

Accepting credit cards did not make a business competitive. Launching a website did not guarantee growth. These became baseline capabilities, not differentiating ones. The companies that outperformed were those who embedded them into operating systems that compounded results over time, through better distribution, tighter operations, and deeper workflow ownership.

AI follows the same pattern. It can materially shift execution speed and cost structure, but it does not eliminate the fundamentals of competitive strategy. Market selection still determines whether a product has room to win. Distribution still shapes whether adoption scales. Operational design still determines whether improvements translate into measurable outcomes. As AI becomes standard, the strategic question moves from whether to adopt to where adoption produces structural leverage rather than cosmetic differentiation.

The allocation mistake

Most AI roadmaps still begin with the wrong question: How do we add AI to our product? That framing implicitly encourages surface-level deployments and installs AI where it's the most visible, not where it's the most efficient. Companies build features that signal modernity, reassure investors, or match competitors' announcements, without a disciplined evaluation of where economic value is actually created.

A more rigorous starting point is: Where does intelligence compound inside our system? This shift sounds subtle, but it changes everything. It pushes the team to map workflows, identify repeated tasks, quantify error exposure, and isolate points where improved decision quality or reduced friction has a measurable impact on cost, revenue, or margin. In practice, the difference is between shipping "AI features" and allocating AI as infrastructure.

The allocation mistake becomes especially costly because model capability improves broadly and quickly. If differentiation depends primarily on being more AI-powered, or on claiming superior intelligence, then the value is exposed to model volatility and competitive convergence. When access to strong models becomes widespread, the basis of competition cannot remain "who has the best AI." It must become "who embeds intelligence where it structurally changes outcomes."

The only way to compare two AI-based products is to compare the results of the chosen models. However, in recent months, we have seen that these models are highly volatile. Your LinkedIn feed over the past month has probably started by talking about how ChatGPT changed the world, then that Gemini is better and Google will win for sure, then that you urgently need to cancel all your subscriptions to go on Claude. It signals that your product must not depend entirely on AI, but on a deeper value.

Model Layer vs Workflow Layer

Two layers are often conflated and worth separating clearly.

The first is the model layer: upstream capability, general intelligence, and rapid performance progress driven by frontier labs and open-source ecosystems. Unless a company owns the model or controls a critical distribution channel into the model, advantages at this layer tend to be difficult to defend for long. Improvements diffuse, benchmarks converge, and perceived superiority decays as competitors adopt comparable capabilities.

The second is the workflow layer: the environment where intelligence is operationalized, integrated, and repeatedly used. This includes product surfaces, data flows, internal processes, governance, and the human habits that make a system "sticky." Defensibility here is driven less by model novelty and more by workflow entrenchment, integration depth, accumulated operational context, user dependency, and switching costs.

This distinction clarifies a common confusion: the argument is not that AI-native companies cannot win. They can, sometimes decisively, when they create or capture a workflow and become the default operating system for a repeated, economically meaningful activity.

Consider modern AI coding environments. Some tools position themselves primarily around model superiority, promising "smarter AI" or better completions. Their differentiation depends largely on upstream intelligence. If a competing provider releases a stronger model, the perceived advantage can narrow quickly.

By contrast, when an AI-native coding environment embeds intelligence directly into the development workflow, integrating it with version control, debugging, testing, navigation, and team collaboration, the competitive position changes. The product is no longer a thin wrapper around a model. It becomes the workspace itself. Developers do not simply use AI; they work inside a system.

In that configuration, model upgrades enhance the experience, but they do not redefine the product's strategic foundation. The leverage comes from workflow ownership, not from model claims.

The structural risk is not being AI-first. The risk is being model-dependent, relying on upstream model superiority as the primary basis for differentiation while failing to build durable entrenchment at the workflow layer.

Where structural advantage actually emerges

In practical terms, AI generates durable advantage when it is allocated into systems where performance improvements compound and can be measured. Four conditions tend to be predictive:

  1. High workflow frequency : repeated execution turns small improvements into large cumulative gains.

  2. Environments where errors are costly : financially or reputationally, these create stronger economic leverage for precision-enhancing AI.

  3. Strong behavioral inertia : users resist switching workflows even when alternatives exist.

  4. Measurable economic impact : structural advantage requires translation into cost reduction, margin expansion, or revenue lift, not merely perceived novelty.

When these conditions hold, AI functions best as infrastructure: embedded into routing, prioritization, retrieval, drafting, forecasting, detection, and decision support within a controlled system. Over time, the proportion of work performed by AI may become substantial, even dominant, without changing the core thesis. The decisive variable is not how much AI is present, but whether intelligence sits inside a workflow the organization owns and can continuously refine. In that configuration, reliability improvements strengthen the product without redefining it. The system compounds rather than resets with every model cycle.

Conclusion

AI will reshape how companies operate, but it will not create winners simply by being adopted or showcased. As intelligence becomes baseline, advantage shifts toward allocation and workflow ownership, embedding AI where it reduces friction, tightens precision, and compounds measurable economic impact.

The losers of the AI era will be those who don't integrate it. But the winners will not be those who market AI most loudly, they will be those who integrate it most structurally, where value is created, reinforced, and defended over time.
